Apr\u00e8s plusieurs vaines discussions ils passent \u00e0 l\u2019acte. D\u00e8s le lendemain la soci\u00e9t\u00e9 m\u00e8re retire ses d\u00e9p\u00f4ts de tr\u00e9sorerie dans cette banque et le surlendemain nous recevons un appel des patrons de cette banque qui annulent ces facturations compl\u00e9mentaires\u202f!! <\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:240}\">\u00a0<\/span><\/p><p><span data-contrast=\"auto\">Quelques ann\u00e9es plus tard, nous nous sommes attel\u00e9s \u00e0 la lourde t\u00e2che de rationaliser la logistique de livraison des 2500 restaurants tous tr\u00e8s diff\u00e9rents (de 100 repas par jour \u00e0 20 000 repas par jour), au d\u00e9part chaque restaurant avait le m\u00eame co\u00fbt unitaire pour un produit (logistique incluse), dans la n\u00e9gociation avec les fournisseurs nous avons s\u00e9par\u00e9 le co\u00fbt du produit de celui de la logistique en openbook, en revanche pour le P&amp;L du restaurant nous avons introduit un forfait logistique d\u00e9pendant de la taille du restaurant mais d\u00e9connect\u00e9 de la n\u00e9gociation et donc des co\u00fbts factur\u00e9s, rapidement les responsables de restaurant ont modifi\u00e9s leurs comportement d\u2019approvisionnement en r\u00e9duisant les fr\u00e9quences de livraison, en \u00e9tant tr\u00e8s compliant sur les produits r\u00e9f\u00e9renc\u00e9s (etc\u2026), et des savings tr\u00e8s importants ont \u00e9t\u00e9 r\u00e9alis\u00e9s. L\u2019important ce n\u2019est pas d\u2019affecter des co\u00fbts au r\u00e9el mais de mettre en place un m\u00e9canisme qui instille un bon comportement des acteurs pour qu\u2019ils prennent les d\u00e9cisions attendues et efficaces.<\/span><span data-ccp-props=\"{&quot;134233117&quot;:true,&quot;134233118&quot;:true,&quot;201341983&quot;:0,&quot;335551550&quot;:6,&quot;335551620&quot;:6,&quot;335559739&quot;:160,&quot;335559740&quot;:240}\">\u00a0<\/span><\/p><p><span data-contrast=\"auto\">Dans une mission r\u00e9cente, je dois ren\u00e9gocier un contrat en openbook, le prestataire titulaire du contrat m\u2019explique chiffres \u00e0 l\u2019appui qu\u2019il perd de l\u2019argent sur la majorit\u00e9 des r\u00e9f\u00e9rences. Apr\u00e8s un benchmark, je propose \u00e0 la soci\u00e9t\u00e9 m\u00e8re du fournisseur de transf\u00e9rer des produits dans d\u2019autres usines de leur groupe plus efficace, ou de les sortir du contrat. Pour contrer mes arguments ils m\u2019opposent un raisonnement diff\u00e9rent, en calculant la contribution de chaque produit (diff\u00e9rence entre le prix de vente et leurs co\u00fbts directs) ils me montrent le manque \u00e0 gagner pour couvrir les frais fixes. Je m\u2019aper\u00e7ois que les contributions sont plus fortes que celles calcul\u00e9es \u00e0 partir de l\u2019openbook contractuel. En effet les usines assemblent des produits provenant d\u2019autres usines avec des prix de transfert incluant une contribution pour le groupe. Ainsi, lorsque les r\u00e9unions business sont centr\u00e9es sur l&rsquo;explication du pass\u00e9 et non pas sur les actions \u00e0 entreprendre, lorsque les membres du comit\u00e9 de direction s\u2019inqui\u00e8tent du calcul de leur prix de revient et des affectations des co\u00fbts au lieu de suivre le d\u00e9roulement des plans d\u2019actions, lorsque l\u2019on passe plus de temps \u00e0 savoir si on est conforme aux proc\u00e9dures d\u2019investissement plut\u00f4t que de regarder les opportunit\u00e9s et les cons\u00e9quences mesur\u00e9es en cash de ces investissements, en g\u00e9n\u00e9ral on constate une certaine d\u00e9motivation du comit\u00e9 de direction. Dans ces cas proche de la bureaucratie, une remobilisation de l\u2019entreprise est n\u00e9cessaire en simplifiant les process de d\u00e9cision.<\/span><span
