Or, de nombreuses entreprises sont d\u00e9pendantes d\u2019un seul march\u00e9 et d\u2019une poign\u00e9e de clients cl\u00e9s, jusqu\u2019\u00e0 \u00eatre parfois quasiment mono-client comme dans l\u2019exemple cit\u00e9 ci-dessous, alors que dans beaucoup de cas leur offre et leur savoir faire pourraient trouver preneur ailleurs. Cette situation, dramatique en cas de crise de son march\u00e9, est en g\u00e9n\u00e9ral li\u00e9e au manque de disponibilit\u00e9 et de savoir faire marketing et commercial pour diversifier son offre et sa client\u00e8le et \u00e0 l\u2019ind\u00e9cision concernant le choix des moyens \u00e0 mettre en \u0153uvre.<\/p><p>Int\u00e9grer des moyens commerciaux et marketing permanent est couteux et long. Faire appel \u00e0 des agents commerciaux n\u2019est pas la panac\u00e9e car il n\u2019est pas garanti qu\u2019ils donnent priorit\u00e9 \u00e0 son offre de produit ou service et le rapport co\u00fbt\/r\u00e9sultat d\u2019un consultant marketing est difficile \u00e0 \u00e9valuer. Faire appel conjointement \u00e0 ses 2 moyens ext\u00e9rieurs est risqu\u00e9, car il est difficile de ma\u00eetriser l\u2019harmonisation du travail des 2 prestataires.<\/p><p>La soci\u00e9t\u00e9 dans le cas ci-dessous a choisi la solution du Management de Transition, sous la forme d\u2019un Directeur Commercial &amp; Marketing exp\u00e9riment\u00e9 qui, en 3 mois, lui a permis de s\u2019ouvrir des perspectives en dehors de son march\u00e9, d\u2019\u00e9tablir des relations avec de nouveaux clients et de diversifier ses ventes en moins d\u2019un an.<\/p><p>L\u2019entit\u00e9 concern\u00e9e est une Business Unit (B.U.) d\u2019un groupe d\u2019engineering fran\u00e7ais, sp\u00e9cialis\u00e9e dans le process automobile et d\u00e9pendant \u00e0 95% du seul client PSA. Elle emploie en 2007 80 personnes, vient de passer en quelques ann\u00e9es d\u2019un chiffre d\u2019affaires de 20 \u00e0 15 M\u20ac et subit une forte baisse de marge. Elle ne poss\u00e8de pas d\u2019exp\u00e9rience de l\u2019analyse marketing et de la prospection commerciale. Son dirigeant fait donc appel \u00e0 mes services pour \u00e9tudier les possibilit\u00e9s de diversification et pour \u00eatre introduit aupr\u00e8s de nouveaux clients potentiels.<\/p><p>La mission durera 8 semaines r\u00e9partis sur 3 mois en fin de l\u2019ann\u00e9e 2007. J\u2019int\u00e8gre les \u00e9quipes de la B.U. en tant que Directeur du D\u00e9veloppement Commercial. Dans une premi\u00e8re \u00e9tape, je procure au dirigeant de cette B.U. une vision de son march\u00e9 potentiel dans l\u2019industrie automobile europ\u00e9enne et des possibilit\u00e9s d\u2019exploitation de son savoir faire dans le domaine robotique hors du march\u00e9 automobile. Ensuite, en respectant les priorit\u00e9s d\u00e9finies par le dirigeant, je prospecte les march\u00e9s fran\u00e7ais et anglais et introduit le dirigeant de la B.U ou ses responsables d\u2019affaires chez 8 clients potentiels\u00a0: constructeurs automobiles, sous-traitants de rang 1 et roboticien. Durant les 9 mois suivants, ce d\u00e9partement d\u2019engineering engrangera 1 Million d\u2019euros de commande hors PSA et sera engag\u00e9 dans plusieurs projets robotiques hors industrie automobile.<\/p><p>Pour voir les d\u00e9tails de cette mission : <a href=\"https:\/\/www.skills-alliance.com\/wp-content\/uploads\/2021\/10\/mission-de-diversification-commerciale.pdf\">t\u00e9l\u00e9charger la pr\u00e9sentation (fichier pdf).<\/a><\/p><p>Le lancement de cette diversification commerciale et marketing men\u00e9 par un Manager de Transition a permis \u00e0 cette Business Unit, initialement mono-client, de diversifier tr\u00e8s significativement son portefeuille de clients, en seulement 3 mois et \u00e0 un co\u00fbt modique.<\/p><p>Ceci a \u00e9t\u00e9 possible gr\u00e2ce aux caract\u00e9ristiques sp\u00e9cifiques aux Managers de Transition\u00a0:<\/p><ul><li>\u00a0Connaissance du m\u00e9tier et\/ou du march\u00e9<\/li><li>\u00a0Capacit\u00e9 d\u2019adaptation et d\u2019analyse rapide<\/li><li>\u00a0Homme de terrain<\/li><li>\u00a0Disponibilit\u00e9 imm\u00e9diate<\/li><li>\u00a0Souplesse de la dur\u00e9e et de l\u2019intensit\u00e9 de la mission<\/li><li>\u00a0Intervenant ext\u00e9rieur enti\u00e8rement d\u00e9di\u00e9 \u00e0 sa mission et apportant un \u0153il neuf.<\/li><\/ul>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/section>\n\t\t\t\t<\/div>\n\t\t","protected":false},"excerpt":{"rendered":"<p>Plus une entreprise a acc\u00e8s \u00e0 un march\u00e9 et un portefeuille de clients diversifi\u00e9s, plus elle a des chances de r\u00e9sister aux crises \u00e9conomiques et de rebondir en sortie de crise.
