Ces 2 fabricants de biens d\u2019\u00e9quipements sont des filiales de groupes industriels internationaux d\u2019environ 1000 employ\u00e9s et 200 M\u20ac de chiffre d\u2019affaires. Nous les appellerons <strong>SAD<\/strong> et<strong> GLAD<\/strong>. Les deux entreprises locales perdent subitement leur dirigeant, pour des raisons diff\u00e9rentes, mais qui am\u00e8nent les Groupes dans les deux cas \u00e0 faire appel \u00e0 un Dirigeant de Transition. Celui-ci a pour mission de reprendre en main la filiale fran\u00e7aise de fa\u00e7on \u00e0 conduire un changement d\u2019organisation, le temps de d\u00e9finir une solution d\u00e9finitive de direction p\u00e9renne de l\u2019entreprise. Ces deux exp\u00e9riences ont \u00e9t\u00e9 r\u00e9ellement v\u00e9cues par le m\u00eame Dirigeant de Transition \u00e0 1 ann\u00e9e d\u2019intervalle.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-47c05a1 elementor-widget elementor-widget-spacer\" data-id=\"47c05a1\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"spacer.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t<div class=\"elementor-spacer\">\n\t\t\t<div class=\"elementor-spacer-inner\"><\/div>\n\t\t<\/div>\n\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<section class=\"elementor-section elementor-inner-section elementor-element elementor-element-c0e5c6a elementor-section-boxed elementor-section-height-default elementor-section-height-default\" data-id=\"c0e5c6a\" data-element_type=\"section\" data-e-type=\"section\">\n\t\t\t\t\t\t<div class=\"elementor-container elementor-column-gap-default\">\n\t\t\t\t\t<div class=\"elementor-column elementor-col-50 elementor-inner-column elementor-element elementor-element-6a230d2\" data-id=\"6a230d2\" data-element_type=\"column\" data-e-type=\"column\">\n\t\t\t<div class=\"elementor-widget-wrap elementor-element-populated\">\n\t\t\t\t\t\t<div class=\"elementor-element elementor-element-7e3fc98 elementor-widget elementor-widget-text-editor\" data-id=\"7e3fc98\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Dans le premier cas, le <strong>Groupe SAD<\/strong> confie au Dirigeant de Transition la direction industrielle ainsi que les responsabilit\u00e9s transversales de conduite du changement et de pr\u00e9sidence du Comit\u00e9 d\u2019Entreprise. Il partage la direction du site avec 4 autres managers qui chacun rapporte, comme lui, \u00e0 un membre du Comit\u00e9 de Direction du Groupe.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t<div class=\"elementor-column elementor-col-50 elementor-inner-column elementor-element elementor-element-845f8fe\" data-id=\"845f8fe\" data-element_type=\"column\" data-e-type=\"column\">\n\t\t\t<div class=\"elementor-widget-wrap elementor-element-populated\">\n\t\t\t\t\t\t<div class=\"elementor-element elementor-element-4eb6329 elementor-widget elementor-widget-text-editor\" data-id=\"4eb6329\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Dans le deuxi\u00e8me cas, le <strong>Groupe GLAD<\/strong> confie au Dirigeant de Transition \u00ab\u00a0les cl\u00e9s de la maison\u00a0\u00bb avec la fonction de Directeur G\u00e9n\u00e9ral et un mandat social couvrant les aspects sociaux et produits.<\/p><p>Le Manager de Transition\u00a0 rapporte au CEO du Groupe.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/section>\n\t\t\t\t<div class=\"elementor-element elementor-element-3aeb631 elementor-widget elementor-widget-spacer\" data-id=\"3aeb631\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"spacer.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t<div class=\"elementor-spacer\">\n\t\t\t<div class=\"elementor-spacer-inner\"><\/div>\n\t\t<\/div>\n\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-3b8bf45 elementor-widget elementor-widget-text-editor\" data-id=\"3b8bf45\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<div class=\"entry-more font-entrybody\"><p>En parall\u00e8le \u00e0 la prise en main op\u00e9rationnelle de son organisation, le Dirigeant de Transition commence chaque fois sa mission par un \u00ab\u00a0diagnostic int\u00e9gral\u00a0\u00bb <sup>(1)<\/sup> de l\u2019entreprise suivant 4 dimensions\u00a0: fonctionnel, op\u00e9rationnel, communication et syst\u00e8me de valeurs.\u00a0 Sur le plan fonctionnel, il analyse le syst\u00e8me qualit\u00e9, les proc\u00e9dures, les r\u00e8gles, les flux, \u2026 Au niveau op\u00e9rationnel, il \u00e9value chaque personne cl\u00e9, la mise en application des processus, leurs impacts et la mobilisation du personnel. Il analyse aussi la qualit\u00e9 de la communication entre les personnes. Enfin, \u00e0 l\u2019aide de la m\u00e9thode Spirale Dynamique, il \u00e9tablit un diagnostic de la culture de l\u2019organisation et de son environnement et les fa\u00e7ons de penser et de se comporter des personnes cl\u00e9s.<\/p><p>Il ressort de ces analyses approfondies que les deux organisations, au niveau des Groupes comme au niveau des entit\u00e9s fran\u00e7aises, ont en commun d\u2019avoir une organisation pyramidale, domin\u00e9e par un style de management traditionnel et autocratique, parfois m\u00eame r\u00e9pressif. La recherche d\u2019optimisation du profit financier et du cash prend le dessus sur les consid\u00e9rations sociales. L\u2019environnement concurrentiel est tr\u00e8s \u00e2pre et exacerb\u00e9 par plusieurs grands comptes tr\u00e8s exigeant en termes de prix, qualit\u00e9 et fiabilit\u00e9 des d\u00e9lais de livraison.<\/p><\/div><p>Fort de ces constats, dans les deux cas, le dirigeant de transition \u00e9tablit un plan d\u2019action de r\u00e9organisation de l\u2019entreprise.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-c16a7aa elementor-widget elementor-widget-spacer\" data-id=\"c16a7aa\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"spacer.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t<div class=\"elementor-spacer\">\n\t\t\t<div class=\"elementor-spacer-inner\"><\/div>\n\t\t<\/div>\n\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<section class=\"elementor-section elementor-inner-section elementor-element elementor-element-0e733af elementor-section-boxed elementor-section-height-default elementor-section-height-default\" data-id=\"0e733af\" data-element_type=\"section\" data-e-type=\"section\">\n\t\t\t\t\t\t<div class=\"elementor-container elementor-column-gap-default\">\n\t\t\t\t\t<div class=\"elementor-column elementor-col-50 elementor-inner-column elementor-element elementor-element-b4f5d35\" data-id=\"b4f5d35\" data-element_type=\"column\" data-e-type=\"column\">\n\t\t\t<div class=\"elementor-widget-wrap elementor-element-populated\">\n\t\t\t\t\t\t<div class=\"elementor-element elementor-element-1b51e37 elementor-widget elementor-widget-text-editor\" data-id=\"1b51e37\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Chez SAD, le manager n\u2019a pas d\u2019autre choix que de mettre en application la r\u00e9organisation con\u00e7ue par son pr\u00e9d\u00e9cesseur et li\u00e9e \u00e0 un PSE d\u00e9clench\u00e9 le jour de son arriv\u00e9e dans l\u2019entreprise. Il compense cette approche \u00ab\u00a0top-down\u00a0\u00bb par une d\u00e9marche \u00ab\u00a0bottom-up\u00a0\u00bb consistant \u00e0 co-construire avec le personnel de l\u2019entreprise la nouvelle organisation, en faisant appel \u00e0 diverses m\u00e9thodes d\u2019intelligence collective positive dont l\u2019Appreciative Inquiry. Il propose aux membres du CODIR et \u00e0 leurs collaborateurs directs un accompagnement sous forme de s\u00e9ances de team building et de \u00ab\u00a0coaching\u00a0\u00bb personnel pour ceux qui le souhaitent. Cette d\u00e9marche est appliqu\u00e9e principalement sur le p\u00e9rim\u00e8tre de la Direction industrielle qu\u2019il dirige.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t<div class=\"elementor-column elementor-col-50 elementor-inner-column elementor-element elementor-element-37f1e2e\" data-id=\"37f1e2e\" data-element_type=\"column\" data-e-type=\"column\">\n\t\t\t<div class=\"elementor-widget-wrap elementor-element-populated\">\n\t\t\t\t\t\t<div class=\"elementor-element elementor-element-f328f17 elementor-widget elementor-widget-text-editor\" data-id=\"f328f17\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Chez GLAD, le manager a quasiment carte blanche.<\/p><p>A part quelques proc\u00e9dures que le Groupe lui demande de mettre en application dans son organisation, il peut privil\u00e9gier une approche \u00ab\u00a0bottom-up\u00a0\u00bb de la r\u00e9organisation en privil\u00e9giant le Lean Management qui \u00e9tait balbutiant \u00e0 son arriv\u00e9e dans l\u2019organisation.<\/p><p>Il renouvelle une partie du Comit\u00e9 de Direction et propose \u00e0 ses membres un accompagnement sous forme l\u00e0 aussi de r\u00e9unions de team building et de \u00ab\u00a0coaching\u00a0\u00bb personnel pour les managers qui le souhaitent.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/section>\n\t\t\t\t<div class=\"elementor-element elementor-element-aab4ae6 elementor-widget elementor-widget-spacer\" data-id=\"aab4ae6\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"spacer.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>La diff\u00e9rence de marge de man\u0153uvre du Dirigeant de Transition entre les 2 situations est accentu\u00e9e par le contraste entre les niveaux d\u2019ind\u00e9pendance des deux filiales.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-f826baf elementor-widget elementor-widget-spacer\" data-id=\"f826baf\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"spacer.default\">\n\t\t\t\t<div r\u00e9guli\u00e8rement dans la gestion de leur entit\u00e9 fran\u00e7aise, d\u2019une fa\u00e7on autocratique, intrusive et parfois sans coordination entre eux.<\/p><p>Pour r\u00e9sumer, chez SAD le Dirigeant de Transition a un pouvoir restreint et est principalement dans un r\u00f4le d\u2019ex\u00e9cutant.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t<div class=\"elementor-column elementor-col-50 elementor-inner-column elementor-element elementor-element-dfdd3c7\" data-id=\"dfdd3c7\" data-element_type=\"column\" data-e-type=\"column\">\n\t\t\t<div class=\"elementor-widget-wrap elementor-element-populated\">\n\t\t\t\t\t\t<div class=\"elementor-element elementor-element-1fa546b elementor-widget elementor-widget-text-editor\" data-id=\"1fa546b\" reporting financier, les liens se r\u00e9sument \u00e0 des r\u00e9unions t\u00e9l\u00e9phoniques r\u00e9guli\u00e8res de suivi des \u00e9v\u00e8nements entre les membres du Comit\u00e9 de Direction local et leur homologue au niveau du Groupe, \u00e0 quelques impositions de consignes et \u00e0 une visite trimestrielle d\u2019un dirigeant du Groupe en France. Chez GLAD, le Dirigeant de Transition est relativement autonome et ma\u00eetre de la plupart des changements initi\u00e9s dans l\u2019entreprise locale.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/section>\n\t\t\t\t<div class=\"elementor-element elementor-element-5aa1efd elementor-widget elementor-widget-spacer\" data-id=\"5aa1efd\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"spacer.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t<div class=\"elementor-spacer\">\n\t\t\t<div class=\"elementor-spacer-inner\"><\/div>\n\t\t<\/div>\n\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-83aa3bb elementor-widget elementor-widget-text-editor\" data-id=\"83aa3bb\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>\u00c9videmment cela se ressent dans les r\u00e9sultats des 2 missions.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-225cd05 elementor-widget elementor-widget-spacer\" data-id=\"225cd05\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"spacer.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t<div class=\"elementor-spacer\">\n\t\t\t<div class=\"elementor-spacer-inner\"><\/div>\n\t\t<\/div>\n\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<section class=\"elementor-section elementor-inner-section elementor-element elementor-element-6cb0a67 elementor-section-boxed elementor-section-height-default elementor-section-height-default\" data-id=\"6cb0a67\" data-element_type=\"section\" data-e-type=\"section\">\n\t\t\t\t\t\t<div class=\"elementor-container elementor-column-gap-default\">\n\t\t\t\t\t<div class=\"elementor-column elementor-col-50 elementor-inner-column elementor-element elementor-element-3d44988\" data-id=\"3d44988\" data-element_type=\"column\" data-e-type=\"column\">\n\t\t\t<div class=\"elementor-widget-wrap elementor-element-populated\">\n\t\t\t\t\t\t<div class=\"elementor-element elementor-element-10e26cc elementor-widget elementor-widget-text-editor\" data-id=\"10e26cc\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Le Dirigeant de transition m\u00e8ne sa mission de r\u00e9organisation chez SAD France comme souhait\u00e9 par le donneur d\u2019ordre qui est finalement satisfait du travail accompli. Toutefois, sans suite \u00e0 sa proposition de mener un changement culturel pour remobiliser les \u00e9quipes apr\u00e8s le choc de la restructuration et de toute fa\u00e7on sans mesure de le faire correctement, compte tenu de son manque de marge de man\u0153uvre, le manager laisse une entreprise certes au co\u00fbts fixes abaiss\u00e9s mais fragilis\u00e9e.<\/p><p>En conclusion, dans le cas de SAD, le Dirigeant de Transition parvient avec des pouvoirs restreints et peu de marge de man\u0153uvre \u00e0 tout simplement \u00ab\u00a0faire le job\u00a0\u00bb.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t<div class=\"elementor-column elementor-col-50 elementor-inner-column elementor-element elementor-element-8eb9676\" data-id=\"8eb9676\" data-element_type=\"column\" data-e-type=\"column\">\n\t\t\t<div class=\"elementor-widget-wrap elementor-element-populated\">\n\t\t\t\t\t\t<div class=\"elementor-element elementor-element-f80c683 elementor-widget elementor-widget-text-editor\" data-id=\"f80c683\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Le bilan de la mission chez GLAD d\u00e9passe les attentes du donneur d\u2019ordre. Au-del\u00e0 des bons r\u00e9sultats \u00e9conomiques et organisationnels de la mission, le Groupe constate un changement d\u2019\u00e9tat d\u2019esprit des \u00e9quipes.
