{"id":3904,"date":"2020-11-05T09:28:00","date_gmt":"2020-11-05T09:28:00","guid":{"rendered":"https:\/\/www.skills-alliance.com\/?p=3904"},"modified":"2021-10-06T12:54:22","modified_gmt":"2021-10-06T10:54:22","slug":"reduction-risques-psycho-sociaux-entreprise-en-crise","status":"publish","type":"post","link":"https:\/\/www.skills-alliance.com\/fr\/reduction-risques-psycho-sociaux-entreprise-en-crise\/","title":{"rendered":"R\u00e9duction drastique des risques psycho-sociaux dans une entreprise en crise"},"content":{"rendered":"<div class=\"entry-body font-entrybody\">\n<div class=\"entry-body\">\n<h3><strong>Contexte et situation de d\u00e9part :<\/strong><\/h3>\n<p>Entreprise industrielle r\u00e9alisant des syst\u00e8mes \u00e0 fort contenu technologique dans un environnement exigeant sur les plans des d\u00e9lais, des co\u00fbts et des responsabilit\u00e9s juridiques.<\/p>\n<p>Une forte proportion de la population est constitu\u00e9e de techniciens et d\u2019ing\u00e9nieurs, passionn\u00e9s par leur travail. L\u2019entreprise ne se porte pas bien sur le plan financier et a subi les ann\u00e9es pr\u00e9c\u00e9dentes des \u00e9preuves traumatisantes.<\/p>\n<p>Je prends la direction de cette entreprise, avec pour mission de mener un nouveau projet de transformation majeure, mal v\u00e9cu par la majorit\u00e9 du personnel.<\/p>\n<p>Je d\u00e9couvre \u00e0 mon arriv\u00e9e un niveau de stress g\u00e9n\u00e9ral attest\u00e9 par le rapport d\u2019un psychologue. Il y a plusieurs cas de personnes en \u00e9tat de burn-out, 2,5 % de la population est touch\u00e9.<\/p>\n<p>Peu de temps apr\u00e8s mon arriv\u00e9e, un employ\u00e9 commet une tentative de suicide sur le site de l\u2019entreprise, heureusement sans gravit\u00e9 corporelle.<\/p>\n<\/div>\n<\/div>\n<div class=\"entry-body font-entrybody\">\n<div class=\"entry-more\">\n<h3><strong>D\u00e9marche d\u2019harmonisation :<\/strong><\/h3>\n<p>J\u2019informe mon donneur d\u2019ordre que j\u2019ajoute la dimension risques psycho-sociaux \u00e0 ma mission.<\/p>\n<\/div>\n<\/div>\n<p>Je lance une d\u00e9marche de qualit\u00e9 de vie au travail (QVT) suivant 3 axes :<\/p>\n<div class=\"entry-more font-entrybody\">\n<ul>\n<li>Mise en place d\u2019une cellule de suivi des personnes \u00e0 risque :\n<ul>\n<li>Composition de la cellule : moi-m\u00eame comme dirigeant, DRH, responsable QHSE et manager du service le plus touch\u00e9 par les RPS.<\/li>\n<li>R\u00e9union d\u20191h tous les 15 jours ou en cas d\u2019urgence.<\/li>\n<li>Rep\u00e9rage des personnes \u00e0 risque par les membres de la cellule ou par des alertes provenant d\u2019autres employ\u00e9s.<\/li>\n<li>Actions par personne : observation, dialogue, sensibilisation de son manager, recommandation de voir le m\u00e9decin du travail ou la psychologue, point sur l\u2019\u00e9volution de son \u00e9tat tous les 15 jours (<em>je peux vous fournir sur demande le support utilis\u00e9 pour le suivi des personnes \u00e0 risque<\/em>).<\/li>\n<li>Point \u00e0 chaque r\u00e9union du CE et du CHSCT.<\/li>\n<\/ul>\n<\/li>\n<li>Sensibilisation des membres du comit\u00e9 de direction au management humaniste :\n<ul>\n<li>Introduction au mode de management \u00ab Savoir \u00eatre et savoir-faire du manager au 21e si\u00e8cle \u00bb (<a href=\"http:\/\/www.manager21.net\/\" target=\"_blank\" rel=\"noopener noreferrer\">www.manager21.net<\/a>)<\/li>\n<li>S\u00e9ances de \u00ab coaching \u00bb de 3 membres du comit\u00e9 de direction pour am\u00e9liorer leur mode de management.<\/li>\n<\/ul>\n<\/li>\n<li>Formation par un organisme ext\u00e9rieur de tous les managers de la soci\u00e9t\u00e9 au rep\u00e9rage et \u00e0 la pr\u00e9vention des risques psycho-sociaux.<\/li>\n<\/ul>\n<p>Tout le personnel est inform\u00e9, par des r\u00e9unions en petits groupes, dans le mois suivant mon arriv\u00e9e, de la mise en place cette d\u00e9marche de qualit\u00e9 de vie au travail.<\/p>\n<h3><strong>R\u00e9sultats :<\/strong><\/h3>\n<p>Cette d\u00e9marche QVT qui a \u00e9t\u00e9 lanc\u00e9e avant la tentative de suicide a contribu\u00e9 \u00e0 pacifier les esprits suite \u00e0 ce grave incident, en d\u00e9montrant le sinc\u00e8re engagement de la Direction \u00e0 traiter les risques psycho-sociaux.<\/p>\n<p>Quatre mois apr\u00e8s le lancement de la d\u00e9marche, le nombre de personnes estim\u00e9es \u00e0 risques que nous suivons est pass\u00e9e de 15 \u00e0 1. Le rythme des r\u00e9unions de la cellule de suivi des personnes \u00e0 risques passe donc \u00e0 mensuel.<\/p>\n<p>10 mois apr\u00e8s, dans le contexte traumatisant li\u00e9 au projet de transformation que j\u2019ai men\u00e9, la cellule se r\u00e9unit toujours mensuellement et nous estimons le nombre de personnes \u00e0 risques \u00e0 2.<\/p>\n<\/div>\n","protected":false},"excerpt":{"rendered":"<p>Contexte et situation de d\u00e9part : Entreprise industrielle r\u00e9alisant des syst\u00e8mes \u00e0 fort contenu technologique dans un environnement exigeant sur les plans des d\u00e9lais, des co\u00fbts et des responsabilit\u00e9s juridiques.
